Many people reevaluated Google’s AI strategy after Gemini. While headlines focused on “parameter battles,” the more important story is time: Gemini’s foundation traces back to the Transformer era and Google’s long-term investment in DeepMind—two seemingly separate moves that resonated years later.

The same pattern appears in cloud. When AWS dominated, Google Cloud looked like a follower. Yet by committing to cloud-native infrastructure and ML-ready platforms, it found a better fit for the AI era.

What’s striking is that Google repeatedly lands on major inflection points—search, Android, cloud, AI—without being defined by a single charismatic CEO. Unlike Microsoft, Apple, or Amazon, Google’s leadership tends to be low-profile. Its “how decisions are made” often feels like a black box: no loud slogans, no simple playbook—yet it keeps navigating complex markets effectively.

The engine is not a genius at the top, but a system.

1) Decentralized decision-making: authority follows evidence

Google deliberately avoids CEO-style centralization. Teams close to the problem are empowered to argue for resources and even challenge existing directions—if they can prove their case.

Crucially, major product choices are validated through experimentation and data: A/B tests, metrics, and analysis move decisions away from status and toward evidence. The internal principle often summarized as “don’t listen to the HiPPO (highest-paid person’s opinion)” captures this: titles don’t win—data does.

This is why Google’s CEO can appear less “heroic”: the role is closer to facilitator, allocator, and accountable owner than the all-knowing decision maker.

Mechanisms like OKRs reinforce alignment. Public, measurable goals reduce hidden agendas and limit politics by tying evaluation to contribution, not personal impressions.

2) Long-termism: resisting “urgent but not important” choices

Google’s long-termism is practical, not inspirational.

It acquired YouTube while it was unprofitable, betting on video as a dominant internet format, then invested for years in algorithms, creators, and ecosystem rather than forcing immediate profit.

It also avoided short-term revenue moves that would erode user trust—because trust is the foundation of sustainable advertising.

Cloud offers another example: instead of rushing to copy AWS, Google “dug its canal”—building cloud-native and open infrastructure designed for where enterprise computing was heading, even if it looked slow in the short run.

Internally, this mindset is institutionalized through different time horizons: some teams optimize for today; others operate on multi-year goals aimed at foundational breakthroughs.

3) Emergent innovation: build an ecosystem where breakthroughs can grow

Google treats breakthrough innovation as hard to “plan.” Rather than forcing a roadmap, it increases the probability of discovery by designing an environment that lets ideas surface.

Policies like the early “20% time” were not just perks; they were structured mechanisms to legitimize bottom-up exploration. Formats evolve as scale grows, but the principle—autonomy fuels creativity—remains.

Google also tolerates failure as part of evolution. Many projects are shut down, not to punish teams, but to reallocate top talent away from marginal improvements toward more fundamental work.

What looks “scattered” from the outside often follows one consistent logic: invest in foundational soil—research, infrastructure, frameworks, talent—then let outcomes emerge when the wave arrives.

Bottom line: Google stays competitive because it turned “making good decisions” into an organizational capability—evidence over hierarchy, alignment over secrecy, long-term value over short-term spikes, and ecosystems over rigid planning.
